How do I run a retrospective using Facilitation Mode?

Lead synchronized team sessions with private reflection, voting phases, and shared timers.

Problem This Solves

Lead synchronized team sessions with private reflection, voting phases, and shared timers.

When to Use This

Owner or facilitator permissions on the target retrospective board.

Prerequisites

  • Owner or facilitator permissions on the target retrospective board.

Step-by-Step Instructions

  1. Open Board Settings: Navigate to your board, click the Settings tab in the sub-navigation, and select Features on the left menu.
  2. Enable Facilitation Mode: Toggle ON Facilitation mode (indicated with a New badge). Read the confirmation: Show guided sessions, private reflection, voting, and shared timers on this board.
  3. Run Silent Reflection: Keep participant cards hidden so team members submit candid feedback without anchoring or bias.
  4. Move to Grouping & Voting: Guide the room through card grouping, then initiate voting to identify priority discussion topics.
  5. End Session Cleanly: Note that turning off Facilitation mode in Settings ends any active session, while unrevealed cards safely remain private.

Expected Outcome

Your retrospective ceremony runs with clear pacing, high psychological safety, and focused discussions on prioritized topics.

Troubleshooting & Realistic Tips

  • Facilitation Mode is a board-level feature toggle. If team members report they cannot see stage controls or timers, confirm you have toggled Facilitation mode ON under Settings > Features.
